The build-versus-buy decision is not about whether your team can call a model API. It is about which parts of the operating system around the model create strategic advantage.

Define the required system

A production evidence workspace may include:

  • organization and workspace identity;
  • role and capability management;
  • source ingestion and connectors;
  • file processing and citation resolution;
  • chat and structured analysis;
  • workflow definitions and execution state;

  • information requests and approval points;
  • findings, comments, and review decisions;

Internal development may be justified when the process is genuinely proprietary, the organization has a durable product and platform team, and the workflow must integrate deeply with unique systems.

The team should be prepared to own security reviews, model changes, document-processing failures, connector maintenance, evaluation, access-control correctness, and end-user support.

Buy when the surrounding system is common

Buying is attractive when the differentiator is the firm’s sources, method, and judgment rather than the infrastructure needed to run and govern AI work.

The strongest vendor approach should let the firm configure workflows, templates, tools, roles, and review policy without rebuilding the execution platform.

Consider a hybrid

A hybrid model can keep proprietary logic in firm-controlled services while using a workspace platform for identity, sources, execution, review, and deliverables. Explicit tool interfaces and MCP-compatible servers can support this boundary.

Run a proof based on ownership

Before deciding, write down who will own every capability for the next three years. Include upgrades, failures, audits, and support, not only initial implementation.

The right decision is the one that puts engineering effort where the firm has a lasting advantage and buys the rest with clear contractual and technical boundaries.
